SAP announced at SAPHIRE 2015 that its implementation methodology,


called ASAP, was outdated for S / 4 Hana projects.

She launched a new methodology for her implementation projects


called: SAP ACTIVATE .

Decorate this name, and let's learn a little about this framework.

What is SAP ACTIVATE?

SAP ACTIVATE is a framework for SAP implementation, preferably S / 4


HANA, which aims to more effectively and objectively support SAP
implementations, using much more of the Agel methodologies than the
Project Management methodology.
What changes ? A lot of things!

The new phases have been redefined and now are:

1. Preparation - DISCOVERY
2. Exploration - EXPLORE
3. Realization - REALIZE
4. Deploying - DEPLOY

Ah Luanna, and the Schedule, the Kick off, the Blueprint, the As Is and To
Be?

You can forget a little friend! New life. Let go and study.

Who has it at each stage?

Let's take a quick step on each one, but enough for you to understand and not
make a frightful face when someone speaks these new terms in front of you.

Preparation - DISCOVERY

This is perhaps the stage with which the old consultants will be more
surprised, because it is very different from the old phase.

At Discovery, on one side is the client and the other the consultants on all
modules. In the projector, the customer is counting step by step his business
process, in an end to end of the several segments with which company works.

The consultant and the client are already designing the processes, and are
going to discuss how it will stay in the new system. Discussions and
negotiations are held there in that room at that time, and the Gaps and the
TRF are punctuated at this time.

The documents generated in the discovery phase are:

 Design of the process with signaling of gaps and LFR (legal


requirements)
 A temporary DEMO to help the client, validate the solution and check
if something is left out

EXPLORATION - EXPLORE

In this phase we took the GAPS and LFRs defined in the previous phase and
started meetings between client and consultant, for discussion and their
approval of them.

The famous FIT GAP meetings ... In parallel, approved gaps must be
specified and sent for customer approval and consultancy development, as
well as the creation of the famous SPRINTS .

After each meeting the documents are generated with the configuration and
development activities and the KANBAN construction of the project.

In some projects, the SPRINTS are still meetings to build the schedule of
activities, or their detailing, but I hope KANBAN will come to stay. I love
a KANBAN (laughs).

REALIZAÇÂO – REALISE
Wow ... we're almost there. For those who live in projects, this is the phase in
which the beast catches. There's a lot to do and not much time.

Unfortunately there is no methodology to change this ...

The stage of realization is essentially the same for those who are technical,
but it changes a lot for managers, because at this stage managers must follow
if all activities are on time, and once an activity ends, it is necessary to pass it
to unit tests and integrated.

The stage of achievement is much more race, and the tests are focused on the
end to end of each process.

In my current project, the unit and integrated tests are performed by us


consultants, and the customer only validates the same ones.

I do not know if in other projects this change occurs, or we still have projects
in which the user tests and the user.

IMPLEMENTAÇÂO- DEPLOY

We have reached the final stage, which is the delivery of the project. In this
phase we have the training of users and the preparation of the entry into
production, Cut Over, Go Live and support after Go Live.

That is, it changes almost nothing. The essential difference is that


with ACTIVATE , this phase has become faster and with much more
interaction with customers.

My opinion
In the current project, we are using this methodology. I will be sincere and
confess that when I arrived, I was a little lost, but soon I adapted, because I
already knew well the methodology. Other consultants you do not know may
be a little lost.

Another point that in my vision was great, but that the team felt, was the lack
of a schedule, as we are very accustomed to have this document, and have
a kanban instead of schedule, get some old school personnel.

The only negative point I felt, was the amount of meetings.

After all in Brazil, clients still have many Gaps and LFR, and in this
methodology, we are always discussing these Gaps and LFR with the client.

This messed me up a little bit in the realization phase, as some processes


walked faster than others, so I'm having processes in the realization and
others in the exploration phase and still others in integrated tests.

Another point is that as the processes are end-to-end, we have a greater


responsibility in looking around, whether the teams in other processes need
help, or whether when you define a process whether this will impact others.

Being once again sincere, because of the Invoice in Brazil, we must at all
times think about service processes, materials and other types of processes
that involve Nota Fiscal, because in the end, the Note has to be validated,
regardless of the process of business.

Anyway ... I'm enjoying and betting that the projects will really start and be
more within the cost, term and scope.
