STRATEGIC PLANNING FOR TECHNICAL OPERATIONS

- Dr Nikhil Patel

ABOUT US
PAST - where we have been
Being an initiative by Mrs Sybill Storz and Prof. T.E. Udwadia a center of
excellence for minimal access surgery was set up 5 yrs back just to enhance
the skills in MAS in India . Till date we have match up to the expectations and
had reach out to close to 6000 surgeons for MAS across 17 specialties.
TODAY - where we are now
Today we are an established brand wherein we have spread our foot across
national and internationally. We have developed association with various
organization/pharma companies. We are now backed with the expertise
team who are in the process of taking the all the good work done to the next
level.
VISION - where we should go and why
Our vision is to reach across all the sections of the medical fraternity actively to
encourage them to get themselves trained for the MAS in order to enable
them for safe practices and utmost patient care at an optimal cost

The core strength of CEMAST lies in the philosophy with which the institute has been
conceptualised. CEMAST is much more than an excellently equipped state-of-the-art
training facility. CEMAST has its unique ethos, unique vision and thrust to ensure a
foundation of safe and structured Minimal Access Surgery training in every surgical
discipline.
Eminent faculty members having vast experience, expertise & reputation, Innovative
Course Design & Training which emphasis on extensive Hands-on experience for
participants, an Unmatched Infrastructure with a complete focus on Systems &
Processes, Individually innovated and crafted models to give a unique OR like
experience during hands-on training which Ensures Confidence & Motivation for
Surgeons to embrace, practice & master the art of Minimal Access Surgery which
makes us unique.
GOAL: -
LONG-TERM GOAL -
The goal is to make the CEMAST a world class renowned fame leading
academic training center in minimal access surgery

GOAL:-
Objectives
1. Ensure that the course is planned and executed as per schedule.
2. Ensure that Operation is managed efficiently.

Resource Management
Human Resource- To achieve the Goal we will be requiring the support from the
existing technical team and the housekeeping. Currently we have a team of 6
technicians and 8 housekeeping staff who manages the event on day to day basis. A
continuous training and motivating the team will evolve as a better team to deliver
best outcome.

Financial Support- Our courses are highly subsided, and the deficit is currently being
supported by KSI to run the center.
Risk and Mitigation: -
To ensure that we achieve our goal we have identified some risk and its mitigation.

Risk 1 High dependency on availability of External faculty which holds the potential to disrupt the planned
schedule of a course.
Mitigation:
a) Faculty Management plan (Updated SOP number) in place and updated regularly.
b) Intimation of course calendar well in advance & blocking of faculty’s dates, with advance
confirmation
c) Course Directors will take over the allocated didactic and hands-on responsibility of Faculty

Risk 2 Potential for sudden Equipment/ Instrument breakdown/ damage/ power failure leading to
disruption of a course
Mitigation:
a. Regular Preventive Maintenance/ Calibrations (Updated SOP number) in place.
b. Availability of standby/ back up equipment/ instruments/ simulators/ UPS/ generators
c. Structured refund policy

Risk 3 Non- availability/ delay of animal tissue leading to disruption of the set agenda
Mitigation:
a. Contract with reliable vendor
b. Availability of backup/ standby resource for supply
c. Flexible Agenda

Risk 4 Dependency on Hospitals for Live Surgery demonstrations/ AV transmission leading to disruption of
the set agenda
Mitigation:
a. Timely intimation and confirmation in advance
b. Pool of edited/ unedited videos

Risk 5 Lack of optimal number of participants / students for courses offered at CEMAST.
Mitigation:
a. Develop a strategy and plan in advance
b. Maintain, update and back up regularly the Data bases on potential consumers
c. Have vendors in place for all outsourced tasks and keep a second line of vendors ready

Risk 6 Karl Storz provides an educational grant which increases the dependency on external resources
Mitigation:
a. Setting measures to ensure cost effectiveness such as replacing entire carcass with unique
models wherein only harvested tissue is required (e.g. Bronchoscopy model in development)
b. To fill training batches to maximum capacity
c. Optimization of existing resources e.g. Multitasking
Risk 7 Developmental Cost of a Course / Model
Mitigation:
 Cost optimization measures

Risk 8 Model not mimicking actual surgical requirements

Mitigation:
 Explore the availability of similar models within and outside the country

Risk 9 Development of similar/ smaller training centers leading to sub-optimal course participation at
CEMAST
Mitigation:
a. Continuous upgradation and development of new courses based on recent advances
Risk 10 Health risks for personnel handling animal tissue
Mitigation:
a. Regular health check- ups for employees
b. Animal tissue handling and Biomedical waste management SOP in practise
c. Infection Prevention Protocol in practise
d. All employees covered with Health Insurance

Risk 11 Monopoly of vendor/ s for creating exclusive models/ consumables having the potential of misuse
of confidential design
Mitigation:
a. Exclusivity and Non- disclosure contract
b. Patent of the models
