Changing landscape
elcome to LM Top 50, Logistics Managers survey of the top logistics service providers 2011. It has been a busy year for the 3PL sector, with a number of mergers and acquisitions changing the landscape of the market in the UK. Perhaps the biggest news is Norbert Dentressangles takeover of TDG in a 212m cash deal. The move, along with its acquisition of Schneider International last November will allow the company to extend its activities into the chemicals, fuel and petrochemicals, automotive and construction industries. Other significant acquisitions include Kuehne + Nagel buying Nottingham-based groupage operator RH Freight as part of its strategy to expand its European overland network, and Bibby Distribution taking over Taygroup, TM Logistics and a significant part of the English operations of haulage company MRS Distribution. Growth back on the agenda


Its been a real rollercoaster ride for third party logistics providers over the past year, with the downs and ups of the recession, mergers, acquisition, rising fuel costs, and the change in government with spending cuts still looming. But those that have survived, and even prospered, have been the ones who have been able to adapt and respond to changing market conditions quickly. Lucy Tesseras reports.

here are renewed signs of optimism among third party logistics operators following a turbulent few years made complicated by recession, mergers, acquisitions, rising fuel costs, and government spending cuts. After a tough couple of years I believe that in 2011 we will start to see signs of recovery with customer volumes increasing from last year, says Ian Smith, chief executive officer of Nightfreight. While the public sector cuts will, undoubtedly, result in uncertainty I expect to see UK growth continuing throughout the year. This growth will lead to opportunities for logistics organisations, but I expect to see service level requirements increasing, with wider service offerings to meet the consumer demands. Kuehne + Nagels Glenn Lindfield, senior vicepresident contract logistics, North West Europe, agrees suggesting that while times have been tough prospects are slowly beginning to improve. Against the background of economic uncertainty customers have been reluctant to accept the risks of change without a compelling or critical reason to do so. In the last two to three years this resulted in more benchmarking on larger transactions and greater completed activity in smaller tactical contracts. There has since been a noticeable increase in activity levels and the size of tender opportunities over the past few months. Many customers are now considering their own longer-term growth strategies rather than purely focusing on cost reduction. However, not all are so confident. Iain Speak, chief executive officer of Bibby Distribution reckons that in the short-term pressure will be felt across the industry with rising costs of fuel, general inflation, and clients demands to reduce supply chain costs to remain competitive in challenging market conditions. And he is keen to point out that not all companies will be prepared to face the challenges that lie ahead, adding: A number of operators who, having survived the recession, may now face an uphill battle to remain profitable. However, while Paul Kelly, group marketing manager of Allport expects there to be a slow down in the first two quarters as overstocks from 2010 work through customer inventory, he anticipates a modest recovery to begin in the third quarter.

Who wields the most influence?


DHL Supply Chains Graham Inglis is our readers choice as most influential person in third party logistics. Inglis, whose full title is chief executive of DHL in the UK, Ireland, France, Eastern Europe, Middle East and Africa, joined Exel Logistics in 1995 and subsequently joined DHL following its acquisition of Exel in 2005. Last year DHL joined its Supply Chain, Global Forwarding/Freight, Express and Global Mail divisions. The company plans to target new industries such as publishing, fashion, life sciences, technology and automotive next year, as well as emerging markets including Asia. Inglis topped a strong field of nominees including Stobart chief Andrew Tinkler, CILT chairman Paul Brooks, Tim Scharwath of Kuehne + Nagel, and TV dragon Hilary Devey of Pall-Ex. Andrew Tinkler, chief executive of the Stobart Group was a popular choice. Since buying the company with Edward Stobarts brother William in 2004, he has been credited with turning it around, returning it to profit. Earlier this year he was named North West Business Leader of the Year by the CBI North West. He attributes his success to knowing his customers, understanding costs and keeping a tight rein on them, and never being complacent. Unipart sales director Paul Brooks, who is also chairman of the CILT and Transport UK and a board member at Skills for Logistics, also figured strongly. One voter said: [Brooks] is a well known figure who influences the entire sector with regard to skills and the profile and status of the entire logistics and transport profession. It has been a busy year for Norbert Dentressangle CEO Francois Bertreau, who played a significant role in the acquisition of TDG to form one of the biggest players in the UK 3PL market. Hilary Devey has also been in the public eye after joining BBC TV show Dragons Den as its latest investor and raising the profile of women in logistics. There was strong support for a number of other individuals who have made a significant impact on the industry this year including: Eric Born, CEO of Wincanton, John Pattullo, CEO of Ceva Logistics, Theo de Pencier, CEO of the Freight Transport Association and former Tibbett & Britten chief John Harvey who is now chairman of Keswick Enterprises and has just launched Tibbett Logistics.

Dos and donts of choosing a third party logistics provider


Selecting the right 3PL can be a difficult and lengthy process, but there are a number of key things to remember when beginning the tendering process to help things run more smoothly. Firstly, it is important to be clear as to why you are outsourcing and what you want to achieve. This will direct the contractor selection criteria, scope of contractors responsibilities, contract format, performance measures, etc, says independent logistics consultant David Hindson. If you lack clarity in why you are outsourcing, you will probably get these things wrong which will later result in frustration and possibly conflict. He also warns that the process should not be rushed to meet an arbitrary timescale and that the time spent on each step should be proportionate. For example, dont allocate six months to prepare tender documents and then give contractors three weeks to respond, he advises. Chris Sturman, chief executive of the Food Storage and Distribution Federation, says it is imperative to ensure that the 3PL understands your business and your corporate vision and objectives. He also advises companies to get references from similar organisations which the 3PL is already working with to ensure that there is a complete knowledge and integration of the services supplied and full customer satisfaction. Both Sturman and Hindson recommend checking the capabilities of the team that will be responsible for the implementation making sure their capabilities, experience and knowledge fit the needs of your business. Hindson also warns companies not to invite large numbers of contractors to bid in the hope of getting the lowest possible price. He says: This will damage your reputation such that you may find it difficult to attract bidders in future exercises. If you want to test the market more widely, undertake a prequalification exercise perhaps involving questionnaires, site visits, references, or interviews. Plus, Sturman says dont expect every 3PL to respond to your invitation to tender as proposals cost time and money to prepare and 3PLs will often make a value judgement as to the likelihood of winning. From a 3PLs point of view, Tony Leach, director of Virtualized Logistics, the consultancy arm of SBS Worldwide, says: The more information the potential suppliers have, the more likely they are to be able to provide a realistic tender reply. He reckons it is also important to consider how important your business will be to the potential supplier. Will you be a major customer, receiving high level attentionOr will you be just one of many smaller customers? Do you care and, more importantly, how much is it worth to get the more personalised service?

Risk will continue to be an issue over the next three to five-year planning horizon though as many companies are less certain of future markets, according to Paul Brooks of Unipart Logistics. The market will continue to be focused on cost and risk, so the cost benefit of any initiative or project will have to be quite large to gain approvalHowever, those companies that are confident, that have a vision for the future and that are set on strategic change will move ahead with those plans whether they be consolidating three warehouses into one or changing manufacturing strategy, and service providers will have to be highly agile and responsive to those demands. As things begin to stabilise many believe shared-user logistics will become a more attractive option. Steve Winwood of Culina says: There is a continual need to drive costs out of the supply chain and promote environmental responsibility, therefore shared-user logistics will provide an ever more attractive and suitable logistics solution to more and more manufacturers. Keith Forster, managing director of Boughey reckons the same is true of the food sector. He thinks customers have become less precious over sharing resources across multiple grocery retailers and their suppliers as they strive for higher service levels coupled with more competitive service rates. Investment in new technology and IT infrastructure is set to be high on the agenda as companies try to stay ahead of the curve. Customer service is also being looked at as operators look to retain customers. Hellmanns Matthew Marriott reckons that we will see changes to the 3PL arena over the next 12 months, namely owing to the retail sector driving costs through challenging 3PL structures. More pressure will be placed on consumer sectors in the UK in 2011/12 due to the austerity budget and reduction in household spending. Consumer business will have to react to protect margins through either the current incumbents removing specific processes from the supply chain and reducing costs through lean thinking practices or the consumer company placing business out to bid. Either way, margins in 3PL companies will be challenged due to the increasing pressure on the high street, he says. Companies are also looking to invest in new markets. Bertreau, reckons: Customers, especially in the retail sector, are increasingly looking to international markets and need logistics partners that can offer a complete range of services in these markets, the ability to join the dots to deliver the most efficient end-to-end supply chain solutions, and the resilience and stability to enter into long-term, strategic partnerships. Paul Brooks of Unipart Logistics says: The growing markets of the BRICS countries are where we are investing a lot of our time and effort. We have experienced significant overseas growth over the last year, with expanded contracts and additional sites coming on-stream. We now have five warehouses in China where we only had two at the start of last year.

Global sourcing
Similarly, Ian Veitch, managing director of Yusen Logistics (UK), says: It is envisaged that there will be more emphasis on global sourcing for customers and therefore a requirement for transparent IT solutions and the ability to manage in the worlds sourcing centres, eg China, India and Indonesia efficiently and effectively. Equally, the need for efficient pan-European networks continues to grow, with companies increasingly exploring sourcing opportunities nearer to consumers to maximise flexibility. The rise of e-commerce has also had a huge impact on the 3PL sector with many realigning their business to accommodate these requirements. Sharon Davies, director of corporate affairs, UK & Ireland at DHL, says: Our industry was also one of the first to profit from the rise of multi-channel and in particular the surge in online retail investment we have seen over recent years. And it doesnt look like the trend is set to change. Kate Willard, head of fund and stakeholder management at Stobart Group, says: We see a real potential for growth in the B2C market with the ongoing increase in internet shopping. This is likely to have a parallel increase in modal shift traffic due to the sustainability agenda. Peter Nielsen, managing director of DSV Solutions, continues to see e-commerce as a bigger proportion of DSVs overall business, and K+Ns Lindfield anticipates growth in its e-commerce related products, e-fulfilment and reverse logistics following investment.

How many pallets?


We have included the pallet networks as a separate group this year to reflect the fact that they are a distinctive sector of the market. In addition, there are issues in establishing an accurate pecking order. Problems arise because of the different structures used in this market. Some are membership organisations, some are franchises, some are single companies. Sometimes billing is done centrally, sometimes billing is done through the member hauliers. As a result the different networks define their turnover in different ways some by hub turnover and some by total network turnover accounting for all the pallets that travel through the network. The result is that two companies handling similar levels of traffic could show dramatically different turnover figures. Here is what the latest accounts lodged with Companies House reveal:

Sustainability, supply chains and CEVA


Logistics companies are well aware of their environmental impact. A recent report by the World Economic Forum estimated that the industry is responsible for 5.5% of the worlds greenhouse gas emissions. If you include the wider transport sector, the figure is nearer 20%.
here is no point in hiding from this awkward truth. Global warming is here and the problem is worsening. Our response should be equally serious. This isnt a public relations issue that can be addressed with a few months of showy activity; it demands a thoughtful, long-term strategy that goes to the heart of our business. We believe the logistics industry is at the beginning of a 10-20 year journey towards truly sustainable supply chain infrastructure and execution. At CEVA, we are willing and able to lead the way. Our environmental strategy is clear and committed and it is based on strong principles. This is a complicated and politicized arena, where it is all too easy to follow fads, but we must all resist that temptation. Our environmental initiatives must always be supported by a strong business case.

We are increasing our measurement of CO2 consumption and are resolved to maintaining our focus on good science. It is vital that sustainability remains a fundamental part of the business agenda and doesnt get derailed by short-termism or unsubstantiated claims. Indeed, we believe the stakes are so high that we must collaborate not only with customers and suppliers, but also with our competitors. We must all be willing to work with each other for the greater good. We recognize that this long journey is made up of many small steps. The logistics industry comprises a huge variety of organizations there are nearly 30,000 road haulage operators in the UK alone so we simply cannot afford to wait for everyone to be ready to act. The single most important thing is to get moving.

Greening the mainstream


The fact is it can be easy to succumb to tokenism. Our customers frequently ask us about our CO2 reduction plans and environmental strategy and our response must be substantial, not superficial. For example, it would be easy just to say that we insist that our suppliers have an environmental policy, while ignoring our own responsibilities. Along with our competitors, CEVA has many good examples of how we have reduced our environmental impact, but we must make sure these are

On a strategic level, where industry-wide collaboration and political direction is critical, we are actively helping guide national and regional policy. CEVA is a founder member of the Alliance for European Logistics (AEL), whose members include logistics providers, transport operators, shippers, distributors, technology providers and so on. the trade-offs between choices and to optimize their modes of transport. Although there is not internationally agreed methodology for the calculation of transport emissions at firm levels, there are some general internationally agreed protocols, such as the corporate standard of green house gas (GHG) protocol initiative for calculating corporate emissions. There are also on-going national and international initiatives offering guidance and procedures for calculating transport emissions. However there is growing international recognition that a common approach has to be developed for calculating and reporting transport emissions. The advantage of a standard procedure and methodology for quantifying emissions from freight transport activities at company level is obvious. At the German Logistics Congress, CEVAs CEO John Pattullo called on competitors, peers and customers to work together to develop global guidelines for sustainable logistics services. It is likely that the international collaboration between national and sector organizations will result in a common globally accepted methodology to assess and report on the environmental performance of transport and logistics activities and supply chains, and in harmonizing supporting tools. Improved horizontal collaboration and cross supply chain integration could increase vehicle fill rates, lower empty running, provide more back-haul opportunities and strengthen fleet utilization rates. But a large part of the potential cross supply chain collaboration advantages have been left unmanaged. This is leading to growing pressure, as society becomes more aware of the need and the perceived opportunities to improve total transport system performance.

We are financing research to guide our efforts in the right direction and we are collectively harnessing economic measures and technological advances to achieve greenhouse gas reductions as efficiently as possible. On an implementation level, we are actively redesigning our customers supply chains to reduce our carbon footprint. This can include reconfiguring vehicle fleets to use them more wisely. For example, when we took over fleet operations for BP in Turkey we reduced their fuel load by 18%. While transport attracts most of the environmental attention in our industry, we also have to focus on warehouse operations. We are using our LEAN waves and Kaizen program to reduce the carbon footprint of individual sites, but we are also acting as a catalyst for customers in the same market sector to share facilities and transport. This isnt always easy and we must ensure that such collaboration is transparent and not anti-competitive but it is clearly the right thing to do. When it comes to supply chain execution, we are taking practical steps to reduce CO2 emissions in almost every area of our operation. From reductions in packaging to running greener vehicles, from route and load optimization to reducing returns through impeccable execution, we are implementing improvements across the board.

The challenge of cross supply chain collaboration


Common efforts towards these global guidelines and protocols are important but measurement is a tool, not an objective in itself. The achievement of a more sustainable transport system has to be the ultimate goal. A sustainable future will depend on our ability to collaborate and to change legacy supply chains into crosscollaborative industry networks. Public intervention can be expected if the market fails to improve transport system performance overall. The role of logistics service providers as transport and network optimization and consolidation enablers cannot be overstated, but joint cross-industry initiatives will be needed to improve transport system eco-efficiency overall. Voluntary public/private partnerships are one of the policy options available to solve market failures and provide an alternative to legislation and other direct public interventions. Leading companies in the logistics industry could take the lead in trying to create greater cooperation between government and industry with the aim of designing concepts and policies to develop enablers and incentives for horizontal and crossnetwork collaboration.

The future is collaboration


Operational and supply chain improvements have been used by companies for a long time to improve their financial performance. Until some years ago these improvements were evaluated in terms of cost reductions, growth and service reliability and not in terms of environmental impact. External pressure to incorporate environmental aspects into decision making and to develop fuel and emission saving strategies resulting from rising and volatile energy costs, regulations, taxes, customer requirements, etc has meant sustainability has become an increasingly important factor for companies to take into account in the development of their business models and operational management. Quantifying energy use and emissions from transport and logistics sources provides the baseline from which energy and emission saving strategies can be developed and the performance can be measure over time. It allows companies to set goals, to understand

A new era
However, making savings is not enough. At CEVA we are also using creative thinking and innovative technology to turn negatives into positives and drive a new phase in the evolution of our industry. In Italy we have recently opened seven logistics hubs with ecosustainable structures including roof-mounted photovoltaic panels, and we refurbished two existing sites to the same specification. With a total area of 340,000 sqm and combined production of over 17,800 MWh in solar energy, we are reducing CO2 emissions by 9,500 tons each year. Whats more, our facilities are producing enough electricity to provide power for more than 5,000 households. So many of our customers are equally committed to creating a sustainable global supply chain. By working together, we can all look forward to a future that is both bright and green.

Achieving supply chain velocity


Velocity implies both speed and direction, and Virgin Medias Velocity programme of supply chain transformation has certainly achieved both. In short order, 20% has been sliced from their inventory holding and operating expenses also reduced by almost a fifth, while every key performance indicator has been improved dramatically.

irgin Media has grown from the former Virgin Mobile, NTL and Telewest businesses to offer a complete media service to nearly 10 million consumers across TV, broadband, phone and mobile its 13 billion next generation network of fibre optic cable reaches 12.7 million homes in the UK. The companys supply chain now handles everything from mobile phone handsets to set-top boxes, cabling and consumables, as well as all the equipment required to maintain and develop Virgin Medias network. Reverse logistics for redundant and repairable items is also an important aspect of the companys realigned supply chain activities. Historically, explains Virgin Medias Executive Director, Maurice Daw, the very disparate supply chains sat in Finance, with a lot of in-house activity, and not necessarily very efficiently executed. Daw joined the company in early 2008 and now reports through Operations. With the remit of removing waste, reducing cost and securing efficiencies he is a long way through the process of building a supply chain capability that supports business growth without excessive risk and cost - providing a platform for future supply chain initiatives, such as RFID. Additional aims included improving customer satisfaction - no more engineers turning up without the right parts - a better employee experience, and a sharper environmental performance.

Consolidating the distribution network


The central element of the supply chain transformation has been the consolidation of the distribution network. Activity from up to a dozen sites across the country has been concentrated into a 220,000 sq ft National Distribution Centre (NDC) in Wellingborough, part of a 500,000 sq ft shared user facility run by KN. Alongside this consolidation, a network of 52 field stores is in the final stages of being established. However, there is more to the Velocity programme than that. The scope of KNs work for Virgin Media is wide and varied. On the mobile phone side, handsets are brought in from the manufacturers, picked and packed, and sent out through three different channels : direct to customers who have ordered through the Internet or otherwise; to resellers such as Dixons and Tesco, and some to Virgin Medias own chain of around 70 retail outlets. We also deal with reverse logistics, so when a phone comes back we do a screen and clean test, says Clarke. If there are no problems we refurbish it and put it back in stock; if there are problems we manage the repair process through Virgin Media nominated repair agents, and when it comes back from them we return it to stock, sell on, or whatever is appropriate. The new Virgin Media business around media splits into two parts. Customer premises equipment comprises set-top boxes, modems, telephony - anything you would need as a Virgin Media customer to get your TV, cable, broadband, fixed telephony, explains Clarke. We support that through a b2c operation whereby if you are already connected to a cable network, and you dont need an engineer to call, you can place your order through the website or call centre and we will deliver a box with all the equipment and instructions. Conversely, customers who do need engineer support are handled through the field stores which are 2-5 person operations. The field stores are supplied from the NDC, and engineers come in on a daily basis to get all the stock they need for that days customers. But in addition, the field stores also provide the logistics support to maintain the Virgin Media infrastructure, so service engineers are drawing the cards, cabinets, cables and so on that they need to maintain, repair and

Imaginative approach to sharing cost savings


By a process of competitive tender amongst consultancies and logistics service companies, Kuehne + Nagel (KN) was selected for a system design contract, but as Daw explains, KN came up with an imaginative and creative commercial proposal which encouraged us to share cost savings with them. The savings were so large, and the timescale for an RFQ for implementation so long that, unusually, the Board approved KNs appointment to deliver their solution without tendering. Steve Clarke, KNs General Manager for the Virgin Media contract explains that KN was in a strong position to build on a pre-existing relationship with Virgin Mobile going back more than ten years. In November 2008 we presented our findings to Virgin Media and they awarded us a contract to implement our concept design. Because this decision had been arrived at without going through a formal competitive tendering process, they

In both cases the field stores also take equipment back for return to the NDC where it is repaired and refurbished, and then returned to stock or otherwise disposed of. In effect, the single NDC in Wellingborough is at the centre of several supply chains, very different both in terms of channels and volumes - from around 1.5 million set-top boxes a year, to infrastructure equipment counted in the dozens or hundreds. the opportunity to raise ad-hoc orders, and it is going to be a lot more practical to support promotions. We are trying to give visibility on advance stock and thus make engineers more flexible by knowing exactly what is in the van, engineers can be allocated jobs they can complete, making their day more fulfilling and also ensuring a better customer experience.

Maximising value from Reverse Logistics


Reverse logistics is a highly critical part of the supply chain operation for Virgin Media. KN is using its network of third party relationships to get value back for its client, and is about to start managing the whole end-of-life process, including compliance with WEEE and other environmental regulations. Improved environmental performance was one of Virgin Medias key objectives for Velocity the new network together with dynamic routing, fuel efficient vehicles and waste recovery facilities have, amongst other things, saved 350,000 miles and recycled 480 tonnes of cardboard a year. At the other end of the chain, trials are taking place bringing in set-top boxes and the like through KNs own international supply chain and if these are successful, KN will be operating truly cradle to grave for Virgin Media. To date, its clear to see that significant gains have been achieved through Virgin Medias supply chain transformation. Maurice Daw points out that the financial impact of the new supply chain has been seen in three major ways: A reduction in operating costs of up to 20 per cent on a like for like basis; stock reductions worth tens of millions up to one third in some areas; and stock loss has almost vanished. Other favourable metrics include on-time despatch availability which has risen from 90 to a flawless 100 per cent; and pick accuracy from 89.95 to 99.95 per cent. Meanwhile, productivity (units per hour) is up by over a quarter. Daw says Virgin Media is very pleased with the relationship with KN: it is very strong, although there are interesting cultural differences between a Swiss, process driven, logistics company, and a Virgin company where we sometimes do things slightly differently! We have now established a supply chain which is highly capable and cost-effective, that the business can rely on, that can continue to grow with the business, and with a partner in KN that is one of the best operators in the sector.

A process of continuous improvement


With the physical aspects of the new supply chain in place, KN is working on identifying and securing further efficiencies. Dominic Edmonds, KNs Business Unit Director notes that, A key aspect of the commercial arrangement is the gain-share mechanism. From the outset we were both very keen that we should be positively incentivised to find ways of reducing the overall supply chain costs. One of our obvious strengths is our ability to add value across the whole of Virgin Medias supply chain, not just inside the confines of the warehouse, and because of the type of collaborative relationship we have developed, Virgin Media is very open to some big changes in the way they have previously done things. KN has a Continuous Improvement/Lean manager on site who engages with the operational teams, educating them in lean thinking and working with them for ways to take out waste and reduce costs. Edmonds offers an example of where improvements have been made, around picking and packing wireless routers. In addition to the more strategic ways of reducing supply chain costs we are of course also focused on continuously improving the newly implemented operations. By re-laying out the wireless router area we achieved a 36 per cent productivity improvement. Even during the implementation, weve been achieving productivity improvements like this pretty well every month, he says. Already some clear targets for further optimisation are revealing themselves. One of these is around tracing and visibility. Edmonds explains that customer equipment is relatively straightforward. We can give field stores an initial stock allocation, and with a feed from Virgin Medias system, we know what the engineer has used, and we know what he will need for his next jobs when he comes back in a couple of days, he says.
