IDEA methodology
Overview
The SAP Solution Manager IDEA roadmaps give SAP implementation projects a rapid start, a clear
structure and an access to the full library of the IDEA method accelerators
IDEA is a Lodestone owned methodology, structured into a Insight- Design-, Execute-, and Achieve phase to support all
stages of global ERP program initiatives
Lodestone maintains its IDEA methods as SAP Solution Manager IDEA roadmaps
The IDEA methodology is managed within Lodestone by using a Wiki application platform. Via the Wiki every Lodestone
employee has got an access to the IDEA methodology and the ability for an active contribution to the methodology
The methodology has proved to be successful in multiple large, international programs, and is
continuously enhance with our experience
The IDEA methodology is based upon the standard SAP ASAP roadmap, but enlarged by specific stages, accelerators, and
tools to address complex business transformation requirements

IDEA methodology
Knowledge sources
Lodestone has based its methodology on SAP ASAP, Six Sigma and the international
standard from the Project Management Institute (PMI) (www.pmi.org)
It combines these standard methodologies with its own best practices and extensive
experience from various global business harmonization and SAP rollouts projects with
major global companies
Lodestone trains its employee communities according to the Lodestone methodology and
provides them with standard tools, templates and best practices to ensure high quality
and consistency in project work

Insight stage strategy blueprint and program definition
Overview
Improvement
Insight stage contains a number of work packages setting the framework and direction
for the program
Strategic vision clarifies the overall direction the organization is heading to and aligns these
results among all senior management. The strategic vision is the basis for all follow-up activities
of the program, It describes the business objectives and collects ideas on business
opportunities to reach the business objectives
Macro design delivers a process overview down to level 2 representing the future operating
setup. In addition, the processes are mapped to SAP solutions and a first cut of the future
system landscape is sketched
IT strategy and architecture: Future setup and governance of the new IT system landscape
and the transformation process towards the system landscape
Business case and transformation plan consolidates the figures elaborated in previous work
packages sets up a business case and describes the transformation concept, thus preparing
the necesSAAy qualitative and quantitative data for the program charter
Finally program charter brings together all elements of the Insight phase and enables a formal
sign off and closure

Design stage global template
Overview
Creation of a global system and paper template that covers the majority of business
processes, systems and data. The template system is created, including test scripts, training
material, high level pilot plan, focusing on global harmonization of processes
A core team of business and IT people from the client together with our consultants will design
the template and prototype it, business involvement is ensured by following the White Smoke
Workshop approach
The template will cover global concepts and standardized processes for all business areas,
plus standardized data settings and numbering conventions to support the clients business
The template design will be based on SAP standard functionality wherever possible, any
enhancements or modification to SAP standard functionality have to be covered by a
business/benefit case and must be approved
All requirements for new processes or process changes are coordinated by the central
template team (template guardianship), consisting of business process owners and
IT model owners
Strong change control will be employed to manage and ensure the integrity of respective
applications and infrastructure, all changes have to be approved by the change control board
Only approved change requests are implemented

Execute stage pilot and rollout projects
Overview (pilot)
A pilot site has been chosen that is representative for the business needs across all sites.
Focusing on one pilot site mitigates the risks that endangers business continuity and
is seen as the best learning tool for client staff to familiarize themselves with the technical
solution and global processes
The pilot implementation will cover The pilot will prove the designed solution, before parallel
rollouts to other countries are initiated
The pilot will not only prove process design and system functionality but also the
rollout approach
During the template design and pilot implementation Lodestone experts will conduct
knowledge transfer to client employees, allowing client to start building up an internal SAP
expert team that can execute later rollouts and replace external consultants

Execute stage pilot and rollout projects
Overview (rollouts)
All rollouts follow the same project phases as the pilot implementation, with defined tasks,
deliverables, and responsibilities
To ensure business continuity the rollout team will also provide a post go-live support
to each country, while continuing with the next rollout
The external time and resources required for the rollouts decrease constantly since
solutions developed in earlier implementations can be leveraged across various countries
Client will build up an internal organization to support all countries that are live on SAP;
the pilot implementation will be supported by the core team
Cross functions work streams such as scoping, rollout planning, security, and authorization,
testing, training, and data migration management will be covered centrally across all rollouts,
to ensure consistency across all rollouts and focused risk and issue management

Detailed timelines methodology and validation
CLIENT will use the Lodestone IDEA methodology and the validation approach incorporated in it. However, IDEA has to be tailored and sized to the CLIENT
requirements in order to deliver all necessary elements and at the same time chose an efficient approach. At the same time it has to be decided, if and how
the methodology already used in the ongoing projects can be integrated results will be aligned in two workshops

Execute stage pilot and rollout projects
Rollout concept
To achieve the objectives of ensuring process consistency throughout the whole program, accelerating
the speed of the project and thereby managing the risk of parallel localization in a single instance system
environment, the deployment should be done using the following rollout concept
Pilot implementation to prove the template concept
After the pilot implementation the former template team will be split into regional cluster rollout teams and a
smaller central team to become the overall central deployment team
Cluster rollout teams are composed of central deployment team members and local business representatives
Rollout clusters have been formed by grouping sites of one or more countries together, to be confirmed during
global realization phase
There might be concurrent cluster deployments to support timely program execution
The central deployment team members ensure template compliance during the rollouts (template guardianship)
Set-up of strict overall change control governance to endorse template compliance
All configuration is done by central deployment team
Page 82 August 20, 2014 IDEA Method Overview Slides_REVIEWED.ppt
Drivers for the cluster sequence after pilot
To determine the most appropriate rollout approach the following major drivers should be evaluated
Fast realization of business benefits, which are determined by
Degree of harmonization and standardization of business processes globally
Ensuring consistency on a global level throughout the whole program
Dependencies between rollout sites
Geographical location
Shared/interfaced processes/systems
Business interfaces between sites
Status of global ERP rollout per site
Balancing speed of implementation versus risk of business disruption
Resourcing aspects
Availability of resources (numbers, skills)
Leveraging experienced teams (e.g., "snowball" effect)
Handover from external to internal resources for deployment
Age and maturity of As-Is ERP applications
Execute stage pilot and rollout projects

All rollouts are following a common scheme that ensures whereas the pilot rollout will be the prove of concept
for this approach. The following rollouts should be generally clustered by region to enable a "moving" rollout
team. The starts of the parallel rollout streams is generally delayed by 23 months to establish an efficient
handover. The duration of the rollouts is estimated with an average of 2 months per country (which may vary
slightly by complexity)
